Do this by figuring out the COGS to get the Gross Profit Margin. The majority of business owners get this part right. What most don’t do is then take off the fixed expenses to see how profitable each of your products and services are. When they do this, they find out they are actually losing money on some of their biggest selling items.

The number 3 issue with all business owners is The business needs a few more systems so it is less reliant on me.
Many business owners are working 60 hours a week or more, taking less holidays then their employees and even getting paid less than the employees. Even when the owner can take a weekend off they are answering emails or taking calls related to the business anyway so the time off doesn’t really count.

When we poll employees in the businesses we work with the biggest issues the employees identify is the lack of accountability they have and the inattention to results for the company. When this is the case the owner is doing everything and the owner says they can’t find good people.

How do they turn this around? There are 4 things you need to do.

The first thing to consider is do you have a people run organization or a system run organization. In other words if the employee quits are you sunk? In most cases yes!

So do you have documented systems that run the business? These include how you open the shop up every day, how you answer the phone and things like how you invoice clients and follow up and ensure the money is collected. If these aren’t written down you are people dependant.

2nd – Do the employees have clear written job descriptions? If they don’t you have a people run organizations.

3rd – For the systems and job descriptions do you have measurable key performance indicators that you can see how the business and employees are doing that you check daily, weekly and monthly? If not, you have a people run organization.

When you have the systems and job descriptions written down and up to date with measurable key performance indicators then you are on the way to having a system run organization where you find the right people to run the systems.
